It was a home-based business in Pennsylvania being run out of a small, three-car garage. But the company had a great niche. No one offered our kind of trained certified arborists. In 2009, I bought a good commercial site and expanded with an internal team and infrastructure. Then in 2017, the company added lawn care services, including fertilizer and weed control. That’s when we really began marketing that service, and it paid off. When 2020 came around, we rolled out pest control, monthly visits for commercial sites, quarterly visits and mosquito, flea and tick spray for residential customers. Now we have three services in one: tree care, lawn care, and pest control.1851 Franchise: What void does <a href="https://www.jtefranchising.com/?utm_source=1851franchise.com&utm_medium=article&utm_campaign=executive-qa-with-joshua-tree-experts-founder-and-ceo-joshua-malik-2717552" target="_blank" rel="nofollow">Joshua Tree Experts</a> fill? What was missing in the space before the launch of Joshua Tree Experts and how were you able to identify that void?Malik: I started in the industry when I graduated from high school in 1992. When 2005 rolled around, I was working for a few mom-and-pop shops, but was able to really gather what was working and use it to start my own business. At that point, education and training weren’t being implemented because there weren’t as many certified arborists working for the companies doing tree and shrub spray. I already had all the licenses required to launch that service, and no one was marketing very well. So I got in touch with a local marketing firm to launch my services, and that worked really well.1851 Franchise: What are you doing well right now? What are your brand differentiators?Malik: First and foremost, we have an awesome culture. I invest a ton back into the business and everybody within the company understands that. People are amazed at how committed we are to growing. We’re really trying to continue doing well and see steady growth within the business.Another brand differentiator is that we work in a really cool industry. There’s a lot of pride in getting to work outside and have your office be the great outdoors. It can be really beautiful. It really comes down to giving customers a unique and exceptional experience in tree care. We still have clients we are servicing from when they signed with us 16 years ago.&nbsp;1851 Franchise: How have you grown in recent years and what are your growth goals?Malik: We’ve grown steadily over the past year, and revenue is up double digitals in percentage in all three departments and 40% overall for the business. We work in an industry that is really needed right now, and we’re giving people the opportunity to ride the tailwinds of that demand.We want to sign five franchisees in 2022, five in 2023 and eight in 2024. Ideally we would like to launch those within a five-hour radius of headquarters in Pennsylvania. We have the infrastructure, connections, etc. to grow right now, and we’re in a much better position for growth than many franchise brands of our size.1851 Franchise: What have been some of Joshua Tree Experts milestones since you launched?Malik: Sixty-percent of our revenue is from recurring business. Anyone who signs up this year rolls over to next year. We have about $4.4 million already rolling into 2022 through this recurring revenue structure. When we introduce new services, 70 to 80% of customers have signed on as well. Another milestone is the fact that we’ve built an indoor sales team and a huge database of previous clients that we’ll call, upsell and cross-sell. If they join on lawn care, we’ll sell them on pest control. That really helps generate additional streams of revenue.Additionally, during the COVID-19 pandemic, we were considered an essential business. Last year we went completely digital. We used to have people leave behind promotional materials, invoicing physically, etc., but now we are operating entirely online. We are very fortunate to be an essential business.We opened our second company branch in 2021.Joshua Tree Experts has been involved in over 10 years of service at Arlington National Cemetery and I’ve championed the General Tree care service for Renewal and Remembrance for 9 years.1851 Franchise: Why did you choose franchising over corporate growth?Malik: I genuinely love developing people, taking new people on and watching them move up through the company while they grow personally. I also love offering great leadership and mentoring. I like that franchise owners may have more of a commitment to the brand than an employee would. In franchising, there’s more opportunity for current staff members to continue to grow. If you are not advancing, staff will look for new opportunities. I love a challenge and my team loves a challenge as well.&nbsp;1851 Franchise: How does Joshua Tree Experts plan to support future franchisees?Malik: We have started to establish modules for future franchisee training. We have dedicated someone on our staff to start this, and we’re still working through it. We know that training is one of the most important things for franchisee success. We plan to show our franchise owners everything they need and have the people to provide that support. We are working with a team right now to put together a marketing playbook, for example.&nbsp;1851 Franchise: What does your ideal franchisee look like?&nbsp;Malik: The first few franchisees are the most important, and they will be an ambassador for the brand. We love a corporate-minded person — it’s really important for our franchisees to have a corporate mindset because for the first three to six months, they will need to be very involved in the business. After that initial adjustment stage, they can take a step back and work on the business.We want people who are looking for a big life change, and are coming from an industry or system where they’ve learned how to follow a proven model. We need someone who knows what works, has a hard work ethic, can take direction, has high emotional intelligence and is a good communicator. A franchisee also needs to be able to see this as a partnership and want to be part of our team. We truly are the Joshua Tree Experts family.1851 Franchise: What are the top markets you’re looking to grow in for 2022? Malik: We’re looking at the East Coast and states like New Hampshire, Massachusetts, Connecticut, Delaware, New Jersey and Pennsylvania. We want to grow our franchise opportunity just like Joshua Tree Experts did: start with one service and then start to add more from there.1851 Franchise: Why is now the time to buy into Joshua Tree Experts? Malik: Trees are a $25 billion industry, and the industry is expected to grow to around $29 billion by 2025. The landscape service industry also hit $114 billion in 2021 and is projected to grow to $129 billion by 2026. The industry is really booming right now, and single-family homes (our target demographic) account for the largest component of that market. It is the recurring revenue that we want franchisees to know can be a great asset to their business. Candidates were told they were “coached for free” and that brokers had placed thousands of franchisees.What often wasn’t clearly disclosed was how brokers get paid — and how that compensation can shape recommendations. It’s really fun.1851:&nbsp;What do you think about Mainland’s “Brands don’t sell brands, people do” method?Wood:&nbsp;When I'm browsing, I'm going to click on stuff that I feel like I relate to or something that is a human interest story.In franchising, people often think, “I'd love to do that, but I don't know if I can,” or “Somebody else can do it, but I just can't.”&nbsp;Being able to see the kind of person that's doing it, and, no matter who you are, there's someone who has a similar background or that you can relate to in some way, that has done it. I think putting that out there makes people curious. And then you click in, and it's their life story and their experiences. The reader likely doesn’t know this person, specifically, but it’s possible they have very similar experiences.I think that can draw people in more effectively than “This restaurant is growing!” or “This business is opening!” ever could.1851: How do you tell your writers to find the human hero in the story?Wood:&nbsp;We have talked a lot about continuing to ask the questions. Again, everyone has a story. We just have to get to it. I've said countless times, “Just keep asking. There has to be something. Think outside the box. Get curious on these calls with the franchisee, and really think about what is special about this person.”&nbsp;One of our questions for franchisee feature interviews is “What do you want me to know about you?” That opens it up. Regardless of your business or what you did before you bought a franchise, what do you want me to know about you?Being able to do that and dig deeper, even when there may not be an immediate connection between this story and their franchise journey, is really valuable. There have been times when it “clicks” later, and the writer realizes, “Oh, that's why they're the hero!”1851: Headlines and images are the first two things that people see. Are there any tricks in your bag when it comes to headlines and imagery to get picked up?Wood: Specifically in headlines, we want to talk about the human hero, but we don't necessarily want to say their name. We want to say who they are.&nbsp;More people are going to search for things like “veteran franchisee” or “moms in franchising”&nbsp; rather than a name that they’ve never heard before.It also has to be interesting, but you can't give everything away in the headline.&nbsp;And then with the image, just as much as possible, get a picture of a real person. It’s as simple as having something that people care about, and something that will catch a reader’s eye. If we’re talking about a person, we don’t want a stock image that someone will scroll right past.1851: Do you have any advice that you would give brands looking to get started right away?Wood: I think many in the franchise space have heard of the franchise horror stories: “I pay my franchise fee and the franchisor disappears,” or “I'm just a store number to them, I'm not a person.”One of our clients often says that, to be a franchisor, you need to understand what the franchisee is going through. When someone at the franchisor gets home from work, their family will ask, “How was work?” When a franchisee gets home, their family is asking, “How were sales today?” or “How was traffic?” These are franchise units, but they often represent the investment of someone’s life savings and a manifestation of so many hopes and dreams for the future. We can’t lose sight of that.&nbsp;No matter how big the brand gets or how fast they're growing, franchisors need to remember that these are real people with real backgrounds. Many have real families that this is supporting, and they've invested so much into this business. They’re building something in their communities and trying to make the most of the opportunity.They can’t just be viewed as “the person that's going to help me get a PR win.” They're still people. Most franchisors are taught to chase franchise sales. The logic sounds reasonable: more deals mean more revenue, more momentum and more visibility. But the brands that build lasting enterprise value don’t start with sales at all. They start with unit-level profitability.Franchising only works when franchisees are able to build durable, profitable businesses inside each territory. Without that foundation, growth becomes fragile, expensive and difficult to sustain. The most successful franchise brands reverse the traditional mindset and build their entire system around the economics of the unit, not the volume of franchise agreements signed.What follows is a practical framework for founders and franchisors who want to build a system that actually scales.<h2>Step 1: Begin With Franchisee Economics, Not Franchisor Revenue</h2>Franchising is often framed as a way to accelerate growth, but growth without economic alignment quickly creates strain. When franchisees struggle to generate profit, franchisors eventually feel it through support demands, stalled development and weakened brand value.The right starting point is understanding what makes a single franchise location viable, repeatable and profitable. Until that is clear, everything else is guesswork.“You've got to start with the unit economics of your franchisee,”&nbsp;<a href="https://gopreservan.com/">Preservan</a> founder&nbsp;<a href="https://www.linkedin.com/in/tymcbrideokc/">Ty McBride&nbsp;</a>told&nbsp;<a href="https://www.goodsparkfranchise.com/">GoodSpark Franchise Growth Accelerator</a> CEO&nbsp;<a href="http://linkedin.com/in/charles-internicola">Charles Internicola</a> in a recent episode of the&nbsp;<a href="https://www.youtube.com/watch?v=-3yiNoR60-Y">“Building a Franchise Brand”</a> podcast. “Because ultimately, however your model is designed, their success is going to directly affect whether or not you can be successful financially.”When the unit works, the system works. When the unit struggles, no amount of franchise sales can fix it.<h2>Step 2: Identify the Few Metrics That Actually Drive Performance</h2>Unit economics don’t need to be complex to be effective. In most service-based businesses, profitability comes down to a handful of operational realities that can be measured, improved and scaled.For&nbsp;<a href="https://1851franchise.com/preservan/info">Preservan</a>, the model was built around production capacity rather than abstract growth targets. The focus wasn’t on how many franchisees the brand could sell, but how many productive vehicles could realistically operate within a territory and what those vehicles needed to generate in order for the business to work.“We didn’t think about the number of franchisees,” McBride said. “We thought about the number of vehicles.”<h2>Step 3: Stop Treating Franchise Sales as the Business Model</h2>Many emerging franchisors are drawn to the upfront appeal of initial franchise fees. Early on, those fees can feel like validation and momentum. Over time, they become a distraction.Initial fees are not the value of a franchisee. The value lies in what that franchisee can build, sustain and reinvest over time.“The value of your franchisee is not the initial franchise fee,” McBride said. “It is what they are going to produce for you over the long term.”When franchisees are selected based solely on their ability to pay a fee, the system inherits risk. When they are selected based on their capacity to operate and grow a profitable business, the system gains durability.<h2>Step 4: Evaluate Capital and Capacity, Not Just Fit and Interest</h2>Franchise agreements are long-term commitments. Unlike corporate locations, underperforming franchise units can’t simply be shut down when the economics don’t work. That reality raises the stakes on franchisee selection.Successful systems look beyond personality fit and enthusiasm. They assess whether candidates have the capital, leadership ability and operational capacity to grow into the expectations of the model.“If they don’t have that capital and capacity, you’re really losing traction,” McBride said. “You’re not creating enterprise value. You’re creating a detour.”Growth that looks fast in the short term often slows dramatically once undercapitalized units begin to struggle.<h2>Step 5: Build for Enterprise Value, Not Optics</h2>Franchise brands that focus on enterprise value often appear to grow slowly at first. They pass on attractive markets, delay development pushes and invest heavily in franchisee support rather than visibility.Over a longer horizon, those same brands tend to outperform their peers.“You’re not just selling franchises,” Internicola said. “You’re creating enterprise value.”Enterprise value comes from predictable unit performance, strong reporting, stable royalty streams and a system that can support scale without breaking.<h2>Step 6: Know Your Numbers Before You Franchise — Not After</h2>One of the most dangerous gaps in franchising is the absence of a true franchisor pro forma. Many founders enter franchising without ever modeling what the business needs to look like at scale in order to be viable.That includes understanding how many units must perform at what level in order to support staffing, systems, innovation and ongoing franchisee support.“How do you know if that franchise fee’s enough?” McBride said. “How do you know if the royalties are the right number?”<h2>Step 7: Invest in Franchisee Success Before Accelerating Development</h2>Development dollars are finite. Every dollar spent chasing growth is a dollar not spent strengthening the system.Preservan intentionally pulled back on development activity to focus on helping new franchisees succeed through their first full operating cycles. That decision delayed short-term sales but strengthened long-term positioning.“We can go get more franchises, or we can focus on making sure franchisees have kick-ass years,” McBride said.Strong performance eventually becomes the most effective sales tool a franchise system can have.<h2>Step 8: Think in Multi-Year Horizons</h2>Franchising forces founders to shift from short-term operating cycles to long-term system building. What do you want us to know?Giovanni Cosentino:&nbsp;My father was a dentist for almost 45 years in the Hudson Valley, and I admired his work ethic and his ability to make people smile with his sense of humor and skill. I grew up locally and earned my degree at Purchase College here in Westchester County. I’ve always wanted to be helpful to others, doing something similar to what my father was able to achieve, but in my own way.&nbsp;I’ve always been an independent person and a leader, managing people and projects really well. That's how I live my life: doing the best I can at whatever I put my hands to.1851: What did you do before franchising, and how did you decide franchising made sense for you?Cosentino:&nbsp;I spent nearly 10 years in my career as an executive assistant and project manager, but unfortunately, layoffs impacted my position at the end of 2024.Following that, the job search felt different from any other time. I looked at my skill set and knew my experience would translate well into business ownership. I realized this was an opportune time to bet on myself.1851:&nbsp;What made you pick this brand? We want to transform client spaces into a personal retreat, an oasis of atmosphere, or a comfortable abode.&nbsp;Over time, we will expand to provide full interior and exterior house painting, eventually lending our services and ethos to improving commercial spaces. We are also considering expanding to decks, cabinet painting, power washing and removing or adding popcorn ceiling and wallpapering.1851:&nbsp;What advice do you have for other people thinking about becoming franchise owners?Cosentino:&nbsp;Just like any other kind of business, make sure you have the appropriate amount of funds available for your venture. The initial franchise fee is not the only cost; you need additional capital for the “runway” before you actually generate revenue.&nbsp;Understand that it will take a large amount of your time, energy and resources to bring it all to life.
