It takes changing how you operate, backed by a simple plan and smarter tools, so admin doesn’t swallow your day.&nbsp;<a href="https://www.linkedin.com/in/maxemma/?utm_source=1851franchise.com&utm_medium=article&utm_campaign=booxkeeping-franchise-scaling-strategies-2730101" target="_blank" rel="nofollow">Max Emma</a>, CEO of&nbsp;<a href="https://www.booxkeepingfranchise.com/?utm_source=1851franchise.com&utm_medium=article&utm_campaign=booxkeeping-franchise-scaling-strategies-2730101" target="_blank" rel="nofollow">BooXkeeping</a>, has watched that evolution play out across his system — and lived it himself.“I would say it’s the change of mindset where they want to stop doing everything themselves and are ready to delegate,” Emma said. “That’s what makes a franchise start growing rapidly, and it is a process. It’s very hard to do because you don’t want to give up control, but as soon as you’re ready to do that, you’ll see magic happening. That’s part of our job as franchisors: to lead you toward this path.”<h2>Start With a Growth Plan You’ll Actually Use</h2>At&nbsp;<a href="https://1851franchise.com/booxkeeping/info">BooXkeeping</a>, planning isn’t a one-time binder; it’s a working roadmap tied to each owner’s goals. “Business planning is part of our initial training,” Emma said. “We help our franchisees complete the business plan, and it’s not 80 pages. It’s the growth plan — marketing and sales — for this particular franchise. Everybody has different goals in life, so our marks are three years and five years. Based on these goals, we help our franchisees draft a plan and stay on the path to this plan.”<h2>Build Capacity With Training That Compounds</h2>Emma is blunt about the most valuable lever a franchisor can pull. “I believe the three biggest resources that a franchisor can provide — and BooXkeeping definitely provides — are training, training and training,” he said. “We have our 3/6/9/12 training model that everyone absolutely loves. Besides the initial training, BooXkeeping franchisees get three months of accounting school, six months of no minimum royalties, nine months of sales training with a live sales coach and 12 months of executive coaching. I can tell you that the value of this training alone is more than the franchise fee that franchisees are paying us to buy a franchise.”<h2>Let Technology Carry the Load</h2>Capacity isn’t only about people. It’s systems. “Technology is a big deal,” Emma said. “You can minimize your involvement with each client by using digital tools, and BooXkeeping is always on the lookout for new pieces of technology. It updates literally monthly.” To keep pace, Emma stays close to the vendor landscape. “Part of my responsibilities as CEO is going to different accounting conferences and expos, talking to the providers and seeing what tech is available,” he said. “It is changing all the time.”Automation is where those choices pay off. “It’s huge. We are in the process of releasing BooXDesk 2.0,” Emma said. “That’s going to be a life-changer because it’ll have apps; it’ll replace DocuSign, Calendly — replace a lot of things. It’s going to be pretty much a one-stop shop for almost everything our franchisees need. We’re investing money and resources into redoing what’s working because we want our franchisees to spend less time on admin tasks and concentrate more on growing the business.”BooXkeeping also leans into industry-standard software. “We use QuickBooks Online a lot,” Emma said. “As a matter of fact, last year BooXkeeping was number eight in the United States in the number of subscriptions managed, which is a great number&nbsp;given the size of QuickBooks Online’s market share.”&nbsp;<h2>Know When To Hire (and How To Maintain Quality)</h2>The moment to add help is visible if you’re looking at the right signals together. “Usually during our meetings — whether it’s the weekly town hall we have with all the franchisees or one-on-one with me or part of the executive team — we ask where they are with their current load,” Emma said. “When we see that it’s getting unbearable, we usually point them toward, ‘Maybe it’s time to start hiring.’”Quality control starts with the first hire. “First of all, don’t take somebody who is completely green,” Emma said. “Once you have the operations and you have people to manage this junior staff, then yes, it’s a great time to promote from within. But don’t hire your first employee as somebody you have to manage full time, because then you’re just adding more work to yourself.”For owners who want support, BooXkeeping can supply trained staff. “That’s why we offer the BPO [business process outsourcing] services where we provide staff to our franchisees if they want to, and all of the staff are already employees of BooXkeeping,” Emma said. “They have already been trained the way that BooXkeeping expects the work to be done, and only after we are comfortable with them do we let our franchisees pick from two or three of the employees and say, ‘I like this person.’ This person becomes, de facto, an employee of our franchisee, but in reality, we pay for all the benefits, we provide all IT support and supervision, and so on.” And for owners hiring directly, the system still provides structure: “How to hire, who to hire and what the job description is are also part of our training.”<h2>Push Through the “First Hire” Dip</h2>Every solo operator hits the same wall: there are only so many hours. “If you are a solopreneur and bill hourly, then you always have a limit,” Emma said. “You just multiply 24 hours a day by how much you bill per hour, and obviously, you need some rest and you need to do other stuff, and that’s your ceiling. You cannot go above that.”Hiring is the only way to break it, and it can feel rough at first. “Let’s say you do all the work yourself. You’re working 70 hours a week because you do business development and you do bookkeeping, but then you hire somebody for 40 hours a week,” Emma said. “All of a sudden, your revenue stays the same, but your expenses go through the roof because now you have to pay somebody’s salary. And that’s okay. You just have to remember that you freed up 40 hours of your week, and then you can either spend time with your family, go on a deserved vacation or spend more time on business development and get more clients and then hire a second employee. That’s when you start growing.”BooXkeeping’s role is steadying owners through that turn. “Being the soundboard — that’s how we help franchisees,” Emma said. “The biggest growing pain is giving up control and stopping doing everything yourself. It took me a while, personally, as the CEO of several businesses, to start delegating and stop micromanaging. But as soon as I did that, I could see huge results.”<h2>Protect the Person Running the Business</h2>Growth shouldn’t come at the expense of the owner’s health. “I’m really big about work-life balance,” Emma said. “I personally say life-work because life comes first. People who make work come first are not going to be successful in the long term. Work is important, but that’s not the reason why we’re doing it. I’m not living to work. I want to enjoy my life … I don’t want to work 90-hour weeks.”His practical approach is simple and strict. “What worked for me personally is scheduling all the tasks, and that includes scheduling when I’m going to finish the workday,” he said. “I make a point to schedule my workout at 4:30 or 5 p.m. This way, I know it takes me 15 minutes to get to the gym, I shut down my computer and I’m done. If I don’t do that, it’s 10 p.m. and I’m still there, and I started at 7 in the morning. Scheduling everything helps, because if you don’t, you’re going to get burned out.”There’s also a dose of realism. “When I was younger, I was able to work long hours without feeling it,” Emma said. “Unfortunately, or fortunately, we get older. I feel I cannot do it anymore. I can’t do 16-hour days for a long time. I can do it for a short period, like a few days before I go on vacation, when I know I need to push, but then I’ll have a week to relax.”<h2>“You’ll See Magic Happening”</h2>Scaling a BooXkeeping franchise isn’t a mystery.
